Two models, not two competitors
Toptal and Qognition Labs solve different problems. Toptal matches you with an individual and lets you manage the engagement directly. We take ownership of an outcome — architecture, delivery and the roadmap after launch — as a team. Neither is a worse version of the other. The right one depends on what you're actually deciding: who does the work, or who owns getting it shipped.
The decision, by criteria
| Criterion | Toptal fits when… | A studio fits when… |
|---|---|---|
| Scope certainty | The task is already well-specified | The scope itself needs architecture work first |
| Who manages the hire | You want to interview and manage an individual yourself | You want a named lead accountable for the outcome |
| Continuity risk | Acceptable — you can re-match if needed | Unacceptable — a cutover date or compliance deadline is on the line |
| Commitment length | Open-ended, hourly or full-time | Fixed-scope ends at delivery; sprints run monthly |
| Cost structure | Rate-based — total cost depends on how long it takes | Price locked before code — total cost is fixed regardless of duration |
None of these rows claim one model is cheaper than the other. We have no sourced, like-for-like comparison of total delivered cost against Toptal, and neither does anyone honestly making this comparison. What we can say is which failure mode each model is built to avoid.
Where a studio is the better call
Scope isn't fully known yet. A Blueprint turns a vague outcome into an architecture, a price and a ship date — the work a marketplace brief assumes is already done. See how that works in the Forge Method.
The work has a committed date attached to real consequences. When an embedded pod took over a stalled CPA platform migration, the risk that mattered wasn't engineering difficulty — it was a filing-season cutover with client records on the line. Full story in the CPA migration case study.
The build spans disciplines that have to agree with each other. A GCC fintech's multi-tenant platform needed tenancy, data residency, KYC and payment tokenisation decided together at Blueprint, not negotiated between separate hires. Full story in the GCC fintech case study.
You want price certainty regardless of how long the work takes. Our pricing model locks price before code; a rate-based engagement's total cost is a function of duration, which the buyer doesn't control.
The relationship is expected to continue past launch. Sprint-based teams and embedded pods pick up a roadmap after launch; a marketplace match is built around a single engagement.
